Challenges faced

SCG faced four main challenges:

  • Resistance to change - A 100+ year old company with deeply entrenched processes and "we've always done it this way" mindset.

  • Fragmentation - Each business unit selected its own software and processes independently, leading to repetitive systems and overspending.

  • IT bottlenecks - New initiatives took months or years due to SAP integrations and compliance requirements.

  • Transformation fatigue - Multiple past transformation waves (Microsoft, ERP migrations), and now AI requires starting over again with a completely different approach.

Solution

SCG approached its transformation with a simple idea. Instead of rolling out a large-scale system from the start, they chose to begin small and let the results speak for themselves.

"We started with just 50 users, split across two business units," said Prutchwanwit Chownua, Innovation Execution Strategy Manager, SCG. The goal was to test how easily teams could build and manage workflows independently.

What spread adoption was not a top-down mandate. It was something more organic."In SCG, there's a culture where when you do something great, everyone will see that and want to do it too," Prut explained. That culture became the engine of adoption, and teams began building and replicating workflows on Kissflow

The growth happened without a single top-down push. "For SCG, they started with 50 users, then 100, 200, 300, 400, 800, and then unlimited," said Dr. Warin, Kissflow's partner.

As confidence grew, SCG made a bigger decision. Per-user licensing had become a ceiling. Paying for each seat made sense at a small scale, but across tens of thousands of employees, the model didn't hold. After conducting thorough due diligence, including a visit to Kissflow's product and R&D teams in Chennai, SCG transitioned to an unlimited licensing model with private hosting. The platform was now open to every employee across every subsidiary, regardless of technical background.

Today, Kissflow serves as the operational backbone across SCG. It manages workflow logic, routing, and governance. AI sits on top, handling context, policy interpretation, and intelligent decision-making. The two work together: Kissflow controls the process, and AI adds the judgment.

Key Use Cases

Logistics pricing and revenue optimization:

One of SCG's internal startups operates a truck-on-demand service, freight dispatched like a ride-share. Pricing calculations that were once done manually were automated using machine learning.
"Errors were frequent, and revenue was suffering, so we brought Kissflow in alongside machine learning to recalculate pricing," said Prut. Today, only five people handle more than a thousand transactions per month.

AI-powered recruitment in Indonesia:

In recruitment, handling large volumes of applications became more manageable. "We use Kissflow OCR to extract all the information from a CV automatically," Prut noted. An AI layer then matches candidates against role requirements and generates tailored interview questions for each shortlisted applicant.

Business trip management at scale:

For one of its subsidiaries, SCG migrated 10,000 employees to a centralized business trip workflow with Kissflow. "The Head of IT said we can build it ourselves internally, which would take six months. With Kissflow, we had it done in two weeks," said Prut.

Medical claims and administrative workflows:

SCG started where most transformations should, with the everyday HR processes, reimbursements, purchase requests, and administrative approvals. From there, SCG pushed further into medical claims. When an employee submits a hospital receipt, Kissflow scans the document, checks the treatment against company policy, and verifies remaining reimbursement credit. "The AI learns the company's policy, checks for credit limits for claims and approvals. That removes a lot of manual work," said Prut.

Results

  • Scaled from 50 users to unlimited licensing across the conglomerate

  • Enabled cross-border replication of workflows across Thailand, Indonesia, China, Japan, and the US

What Comes Next

SCG is extending this model into Accounting and Accounts payable, using AI to inspect receipts, validate quotations, and accelerate reimbursements. "The best is still ahead. We are starting to do something exciting with the accounting process," said Prut. The plan is to reduce repetitive human work at every step, with Kissflow governing the flow and AI handling the interpretation.

“Start with reimagining how we work. Is this job or process necessary? Because now AI can do almost everything. So recalculate, redesign your process, and then see how it goes." For Prut, the direction is clear. The new wave of digital transformation is not about doing the same things faster. It is about asking which things need to be done at all.
